Understand the constraint.

Start with a real business issue. Identify where progress stalls, which observations support that assessment and what the economic consequences may be. The outcome is a prioritised constraint picture.

Design an executable assignment.

Connect the intended outcome to an accountable person, decision rights and available capacity. Agree priorities, handovers and the information needed for practical steering.

Establish the operating rhythm.

Work with the leadership team on regular reviews, clear commitments and decisions about deviations. Apply the approach in the actual operation and adjust it when it does not work as intended.

Check and stabilise the effect.

Compare the starting point with the development of agreed measures. Keep what works and change what does not. Scope, deliverables, responsibilities and fees are agreed before the engagement; no universal performance improvement is promised.

Before the first conversation: clarify three things.

Which decision does this prepare?: How do priorities, decision rights and leadership routines become effective in daily operations? CoreMix connects analysis, design and implementation support. Progress is checked against agreed deliverables and measures, rather than the number of workshops held.
What should you bring?: Identify one priority initiative, an internal owner and the capacity available. Record which decisions are currently blocked and what would count as improvement. If authority or capacity is missing, those issues need to be addressed first.
What is agreed before commissioning?: The question to resolve, people involved, available information, specific deliverables, timeframe and fees. Duration and effort depend on the agreed depth; an analysis does not automatically lead to a further engagement.
